The Trigger That Doubled Our Meeting Rate: A Founder's Playbook for Signal-Based Outbound
Why most B2B outbound stalls on timing, not targeting, and the trigger-based system we run instead: hiring signals, funding triggers, and the pod structure behind it.
Most outbound fails for a simple reason. The list is fine. The message is fine. The BDR making the call is fine. But the call still didn't land because the account had no real reason to take it that week. You're calling a company that looks like your ICP on paper, but nothing is actually happening inside that company right now that makes your pitch matter. That's not a targeting problem. It's a timing problem. Timing is the one thing most B2B SaaS outbound teams never test.
We made this mistake for months before we fixed it. Good list. Decent copy. Steady dial volume. And a meeting rate that stayed flat no matter how much we tweaked the subject line or the CTA. The list said, "This should convert." The calendar said otherwise.
Why outbound built only on firmographics stops working
A list built on company size, industry, and tech stack tells you who could buy. It doesn't tell you who's about to buy. Every account on that list gets the same message, on the same day, for the same reason: they matched a filter. There's no urgency, because nothing is actually happening inside that account. You end up asking the buyer to invent a problem, instead of finding a buyer who already has one.
Most teams get stuck here. They think it's a messaging problem and rewrite the email again. But the email was never the issue. Picking the wrong accounts was.
What we run instead: signal-based outbound
Signal-based outbound, also called trigger-based outbound or intent-driven outbound, means an account only enters the sequence when something has actually changed inside it. That includes calendar-driven triggers too: a conference or webinar the buyer is attending, where you call pre-event to set a meeting there, or post-event while the topic is still fresh. The four signals we lean on most:
